    Custom Digitizing: How to Tell Good Work From Cheap Work

    Digitizing is the least visible part of an embroidery order and the part that decides whether it works. You cannot really inspect it before it runs, which is why the market has room for both careful craftsmen and file mills charging three dollars a logo.

    What you are paying for

    Not a file conversion. A digitizer makes a series of judgement calls that a converter cannot:

    Stitch type per area. Satin for borders and lettering, fill for large areas, running stitch for detail — each chosen for the shape and its size.

    Stitch direction. Which way stitches lie changes how light hits them and how the fabric behaves. Direction changes can imply shape and depth; wrong direction makes a shape look flat or distorted.

    Sequence. The order elements are stitched decides how many thread changes are needed, how much the fabric shifts during the run, and how well colours register against each other.

    Underlay. Foundation stitches that stabilise the fabric and give the top layer something to sit on. Skipping it is the fastest way to a sunken, uneven result. See underlay and pull compensation.

    Pull compensation. Stitches pull fabric inward as they form, so shapes are deliberately drawn slightly wide to finish correct. How much depends on the fabric.

    Density. Too loose and fabric shows through; too tight and you get a stiff board that puckers and snaps needles.

    Why auto-digitizing goes wrong

    Automatic conversion inspects pixels and generates stitches. It has no idea what the design means, what fabric it is going on, or which element should sew first. The typical results: far too much density, no meaningful underlay, illogical sequencing with excessive jumps, and no fabric compensation at all.

    On paper the file looks fine. On a polo it puckers, breaks thread and takes twice as long to run. We go into detail in auto versus manual digitizing.

    Reading a sew-out

    Insist on a sew-out photo on fabric similar to your garment. Then check:

    • Is the fabric flat? Any rippling around the design is a density or stabiliser problem.
    • Do colours meet cleanly? Gaps or overlaps at boundaries mean registration issues — usually poor compensation or sequencing.
    • Is small text readable? Letters should have visible internal spaces, not filled-in blobs.
    • Are edges crisp? Satin borders should have a clean line, not a wobbly one.
    • Any visible travel stitches? Lines crossing open fabric between elements mean careless sequencing.
    • How stiff is it? A patch of cardboard where your logo should be means excessive density.

    The stitch count tell

    Stitch count is a reasonable proxy for whether density is sane. A standard 3.5 inch left-chest logo typically lands between 5,000 and 12,000 stitches depending on how much area is filled. If you are quoted 25,000 for a simple two-colour mark at that size, something is wrong — you will pay for the machine time, and the garment will suffer. Our stitch count guide covers typical ranges.

    Questions worth asking

    • Is this digitized by hand or auto-converted with corrections?
    • What fabric and garment are you optimising for?
    • What stitch count should I expect at this size?
    • Will I get a sew-out or a stitch simulation before production?
    • Which formats are included, and is there a charge per format?
    • How many revisions are included?
    • Do I own the file outright?

    That last one matters more than people realise. Some providers keep the file and re-charge you for later formats or edits. You should own what you paid for.

    Fabric-specific files

    A file tuned for a stable woven shirt is not optimal on a stretchy performance knit or a structured cap. Good providers ask what it is going on. If nobody asks, they are producing one generic file and hoping. Caps in particular need their own treatment — see cap and hat digitizing.

    What reasonable costs look like

    A standard logo runs roughly $10–$25 in the market, with larger or highly detailed work more. Under about $5 usually means automated output with minimal review. That can be fine for a one-off personal item; it is a poor bet for a run of 200 uniforms where a bad file multiplies across every piece. Full breakdown in what digitizing costs.
